What happened? Your lead scoring model didn't break—it was never designed for Series B volume. And here's the mistake most RevOps teams make: they try to tune the existing model. They adjust thresholds. They add new criteria. They run another lead scoring workshop.
They're tuning a system that needs to be rebuilt.
The Moment Your Scoring Rules Stop Working
Lead scoring is a confidence signal. When you're processing 20 leads per day, scoring rules can be loose because your sales team has time to manually qualify. Rules like "visited pricing page = 10 points" or "company size > 100" worked because your sales team would catch exceptions. They'd call a prospect who hit the score but wasn't actually a fit. The system was forgiving.

Lead scoring models depend on volume assumptions. When you design a model, you're implicitly designing for a specific number of daily leads. If a prospect visits your pricing page three times, that signals intent when you're getting 15 leads per day. When you're getting 500 leads per day, visiting the pricing page three times is noise—lots of people window-shop.
When you're operating at 50 employees and processing 200+ leads per day, your model's signal-to-noise ratio collapses. The criteria that worked at low volume are creating false positives. Instead of 15% of your scored leads converting, it's 3%. So you adjust the thresholds higher. Now you're rejecting too many leads, and your SDRs are bored.
Tuning the thresholds feels like progress, but it's a band-aid. You're not changing the fundamental criteria—you're just changing when you activate them. The model still assumes that visiting the pricing page, downloading a whitepaper, or being in a certain industry are reliable indicators of fit. At low volume, they were. At high volume, they're barely correlated.

Most have a model that evolved over two years as new people joined and added their own pet signals. Their scoring logic is tribal knowledge. Why RevOps Owns the Rebuild
Lead scoring isn't a sales problem. It isn't a marketing problem. It's a RevOps problem.
Sales wants to know which leads are worth their time. Marketing wants to know which leads are "good." But neither has the perspective to design a model that works at scale. A proper rebuild requires three things that only RevOps can do:
One: Define what "ready for sales" actually means. Not "has a pulse." Not "completed a form." What conversion metrics does your sales team consistently hit? If salespeople spend an hour on a prospect and 15% of those prospects move to the next stage, then "ready for sales" is the profile of that 15%. Radar job posting data and technographic intelligence can inform this—but the definition comes from your sales ops data, not from gut feel.
Two: Separate low-intent volume from high-intent opportunities. You should have two models: one that routes leads to SDRs for qualification (high volume, lower bar), and another that moves pre-qualified opportunities to AE territory (lower volume, higher bar). Most companies try to use one model for both jobs. It doesn't work. RevOps sets the handoff criteria between them.
Three: Own the feedback loop. Sales tells you which leads closed. But RevOps has to connect that back to the scoring decision that was made three months earlier. Did scoring predict conversion? How to Rebuild, Not Tune
A proper rebuild starts with a clean sheet, not adjustments to the existing model.
First: Pull your conversion data for the past 12 months. For every opportunity that closed, what signals were present in that prospect's profile and behavior before they were routed to sales? Pull the data, don't trust memory.
Second: Build a cohort model. Segment your customer base by profile (company size, industry, persona) and look at conversion rates by segment. Where does revenue actually come from? That's your primary audience. Most companies are surprised by this step—they've been targeting markets they thought were good, not markets that were actually converting.
Third: Test a new model on historical data before you activate it. Score every inbound lead from the past 90 days using the new criteria. Compare the new model's ranking against actual outcomes. Did high-scoring leads convert? Did low-scoring leads not convert? If your new model doesn't predict historical conversion, it won't predict future conversion either.
Fourth: Run both models in parallel for 30 days. Score all leads with both the old model and the new one. Route to sales using the new model. At the end of 30 days, check: did new-model leads convert better than old-model leads? If yes, migrate fully. If no, understand why before moving forward.
This is not a one-week project. It's a three-to-six-week undertaking, depending on how messy your data is. Most teams want a faster answer. They don't get one without sacrificing accuracy.
The Cost of Delay
Every month you operate with a broken model, you're leaving conversion on the table. The signal-to-noise ratio is degrading. Sales stops trusting the score. They start using their own filtering (which means you're paying for scoring infrastructure you're not using). Pipeline predictability suffers.
The good news: this is the exact problem RevOps exists to solve. If you're at 50+ employees and your lead scoring model was written when you had 10 employees, a rebuild isn't optional—it's foundational work.
